A 90-minute call to lock the target. We push back if you're picking the wrong one — the workflow you hate isn't always the one costing you the most. Output: a one-page brief with the workflow, the systems involved, and a tier.

Interviews with the people actually doing the work. Time-box every step. Define success criteria — what "shipped" looks like in numbers (deflection %, hours saved, errors caught). No vague "improve efficiency" goals.
