A three-property Bali boutique hotel group got a one-week vendor-neutral AI audit across reservations, F&B, and housekeeping.

Impact

What changed.

01

Investment redirected

The audit recommended deferring three of the four AI investments the vendors had pitched until operational basics were in place. The group avoided roughly USD 180k of premature AI spend.

02

One investment confirmed

The fourth investment — a guest-facing multilingual concierge agent — was recommended and sequenced. The group implemented it six months later and saw the predicted operational and guest-experience lift.

03

Operational clarity

The audit surfaced two operational basics issues (housekeeping scheduling and revenue management discipline) that the leadership team had been postponing. They addressed both within the following quarter.

The challenge

Before

Silvercrest Hospitality runs three boutique properties across Ubud and Seminyak with combined 84 keys. They had been approached by multiple AI vendors offering concierge agents, revenue management AI, dynamic pricing systems, and a guest-experience CRM with AI features. The CEO did not need another sales pitch — she needed a vendor-neutral assessment of where AI investment would actually pay back, where it would distract from operational basics, and what sequence of investment made sense given the group's operational maturity.

  • Multiple AI vendors pitching concierge, revenue management, pricing, CRM
  • CEO unable to assess which pitches were substantive versus marketing
  • Operational maturity uneven across the three properties
  • No structured view of where AI investment would actually pay back
  • Risk of premature investment distracting from operational basics
  • Internal stakeholder views diverging on AI priority
  • Existing PMS and channel-manager spend already significant
  • Decision authority on AI investment ultimately resting with CEO and operations director

The solution

What we built

We ran a one-week AI Operations Audit structured to give the leadership team an honest, vendor-neutral read. Day one was on-site at one property, shadowing front desk, reservations, F&B, housekeeping, and revenue management. Day two was on-site at the second property, focusing on guest-experience moments and back-of-house operations. Day three was data-only — we reviewed PMS exports, channel-manager performance, review-site sentiment, and labor productivity. Day four was synthesis — we assessed each AI opportunity area against operational readiness, expected payback, integration risk, and dependency on operational basics not yet in place. Day five was delivery — a single written audit report with prioritized opportunity ranking, sequencing recommendation, and explicit no-go items with reasoning. We have no vendor commercial arrangements; the audit was genuinely vendor-neutral. The CEO got the framework she had been missing.
